Attribution you can act on

Perfect attribution is neither achievable nor necessary. What you need is enough signal to make the next budget decision confidently.

Attribution conversations tend to collapse into one of two failure modes. Either the business gives up entirely and runs on instinct, or it pursues a perfect multi-touch model, spends six months on it, and still cannot answer whether to increase the ad budget next month.

The question you are actually trying to answer

You are rarely trying to assign fractional credit across seven touchpoints. You are trying to decide where the next dollar goes. That decision needs far less precision than a full attribution model, and far more reliability than most businesses currently have.

In practice, three things get you most of the way: knowing what first brought each lead to you, knowing what they were doing when they converted, and being able to follow that lead through to whether it became revenue. First touch, last touch, and an outcome. That is enough to make a budget decision defensibly.

Where the data usually breaks

  • Campaign data is captured at conversion only, so returning visitors all look like direct traffic
  • The CRM records the lead but not its source, so revenue can never be traced back to spend
  • Phone enquiries — often the highest-intent channel — are not tracked at all
  • Form submissions are attributed to the page they were on, not the campaign that brought them

Each of these is fixable with modest engineering. Store first-touch campaign data durably on the visitor’s first arrival. Carry it through to the lead record. Make sure the lead record can be joined to the outcome. Track calls with the same rigour as forms.

What to report

Resist the dashboard with forty tiles. The report a leadership team will actually use has a handful of numbers: qualified leads by source, cost per qualified lead by source, conversion rate from lead to opportunity, and revenue by original source. If a metric would not change a decision, it does not belong on the page.
